Why do CRM projects fail?

Most failed CRM projects were not defeated by the software. They were defeated by the approach. Five patterns account for the overwhelming majority of them, and each one is avoidable.

The platform was wrong from the start

The decision was made on a demo, a recommendation from a reseller, or whatever the loudest vendor was selling. No requirements were written down, so nothing was ever measured against them. Every later problem gets blamed on the implementation when the choice itself was the error.

Nobody mapped the process first

The system automates a workflow that was never properly understood. Assumptions get built into the configuration, and the cost of discovering them arrives later, in rework.

The scope was never agreed

Work starts without a signed-off design or a costed plan. Requirements expand, the budget drifts, and nobody can point to a document that says what success looks like.

The build was one big reveal

Months of work land in a single demonstration. By the time anyone can react, the expensive decisions are already made and unwinding them is painful.

The team never adopted it

The system goes live and people quietly keep using spreadsheets. This is where most of the return on investment is lost, and it is almost always a training and change problem rather than a technical one.

Stages 1 and 2 are deliberately waterfall - discovery and blueprint are where certainty is created. Stage 3 is deliberately agile - build in cycles you can see and steer. Stages 4 and 5 return to structure for adoption and ongoing care.
